To track competitor discounts on Black Friday, start at least four weeks early: build a baseline of competitor prices and stock, set a floor and ceiling price for every product, check prices more often as Cyber Week approaches and compare each rival’s discount with its real price history before you react. Black Friday 2026 falls on November 27 and Cyber Monday on November 30. Do not match every deal: many are not as deep as they look, and in the EU a discount must be calculated from your lowest price in the previous 30 days.

Plan
Black Friday 2026 pricing timeline
Black Friday 2026 is on Friday, November 27, and Cyber Monday is on November 30. Start preparing your pricing at least four weeks before: the first weeks are for collecting competitor data and setting price limits, the final week is for testing rules, and Cyber Week itself is for frequent checks and quick decisions.
| When | What to do |
|---|---|
| 4 weeks before From October 30 | Confirm which competitors and products to track. Start collecting prices, stock and promotions to build a baseline. In the EU, plan any promotions now, because they affect your 30-day reference price. |
| 3 weeks before From November 6 | Choose your hero products. Calculate a floor and ceiling price for each product from your costs, fees and target margin. |
| 2 weeks before From November 13 | Write your pricing rules and test them on a small group of products. Set up alerts and agree who reviews them. |
| 1 week before From November 20 | Check prices more often. Watch for early deals from rivals. Confirm stock levels for hero products. |
| Cyber Week November 26 to 30 | Check hero products several times a day. Review alerts, react to rivals running out of stock and keep a log of your decisions. |
| After Cyber Week From December 1 | Return prices to normal. Watch how fast rivals reverse their discounts. Save the data as your baseline for next year. |
Sales now run for weeks rather than a single day. Which? measured its 2024 study across a four-week Black Friday sales period, and Adobe counted $6.4 billion of US online spend on Thanksgiving Day alone in 2025, before Black Friday had even started. If you only begin checking competitors on the day, you have already missed most of their moves.
What to track on competitors
A headline price is only part of a competitor’s offer. To compare offers fairly, track:
- Selling price. The price the customer actually pays today.
- Crossed-out price. The list price a rival shows next to its deal, and how it compares with the price history.
- Stock. A low price on a product that is out of stock is not real competition, and it signals an opportunity for you.
- Shipping, coupons and bundles. Free delivery, cart discounts and multi-buy deals can beat a lower shelf price.
- Timing. When each rival starts, changes and ends its deals, so you can plan better next year.
- New sellers. New sellers can appear on marketplaces around big sales, sometimes with aggressive prices.
- Buy Box. On Amazon, who holds the Buy Box and at what price.
Our guide to competitor price tracking explains how to set this up across marketplaces and online stores.
How often to check prices
Check competitor prices at least daily in the weeks before Black Friday, then several times a day for your hero products during Cyber Week. Products with less competition can stay on a daily schedule. On Amazon, where the Buy Box can change hands within a day, track as close to real time as your tools allow.
Normal price behavior is already busy. In our 2026 study of online price changes, covering 522,878 daily prices from July to October, 46% of products changed price within 30 days. Online stores moved in large, promotion-driven jumps, with a median change of 20%, while marketplaces moved in small steps, with a median change of 4.6%. Expect both patterns to intensify around Black Friday.

How to tell if a rival’s discount is real
To tell if a discount is real, compare the deal price with the product’s own price history, not with the crossed-out price. If the product sold at or below the deal price in recent weeks, the discount is not new, and you do not need to respond to it. Price history is the only reliable way to separate a real price cut from a higher list price.
Which? has tested Black Friday deals for years. In its 2024 study, 83% of products were cheaper or the same price on at least one occasion outside the four-week sales period. Here is how the same advertised offer can mean three different things:
| Advertised deal | Lowest price in the last 30 days | What it really is |
|---|---|---|
| Was $199, now $149 | $189 | A real price cut of about 21%; review it |
| Was $199, now $149 | $155 | A small cut of about 4%; probably ignore it |
| Was $199, now $149 | $149 | No new discount; do not react |
Illustrative examples.
Should you match every discount?
No. Matching everything gives away margin on products where your customers were not going to leave. Before you react to a rival’s price, ask four questions:
- Is it the same product? Bundles, older models and different pack sizes are not direct comparisons. Check the product match.
- Is it in stock? Ignore prices from competitors that have sold out, and consider holding or raising your own price.
- Is it a real cut? Compare it with the rival’s price history.
- Is this competitor relevant? A marketplace seller with poor reviews and slow delivery may not compete for your customer.
There is also a good reason not to rush. In our 2026 study, 56% of price cuts were reversed within 14 days, and most discounts turned out to be temporary promotions rather than new price levels. A short promotion from a rival rarely justifies a lasting change to your prices.
How much can you afford to discount?
The deeper the discount, the more extra units you must sell just to earn the same profit. To find the required sales increase, divide your margin by your margin minus the discount, then subtract one. With a 40% margin and a 20% discount, you need to sell twice as many units to break even on gross profit.
Required sales increase = Margin / (Margin − Discount) − 1
| Gross margin | 10% discount | 20% discount | 30% discount |
|---|---|---|---|
| 30% | +50% units | +200% units | Sold at cost |
| 40% | +33% units | +100% units | +300% units |
| 50% | +25% units | +67% units | +150% units |

Pricing rules for Cyber Week
Set repricing rules before the rush, not during it, and always include a floor and a ceiling price. Good starting points are:
| Situation | Example rule | Guardrail |
|---|---|---|
| Hero products | Stay within a small gap of the lowest in-stock rival | Never below your floor price |
| Rival sold out | Ignore it and step your price back up | Never above your ceiling price |
| Rival below your floor | Do not follow; compete on delivery or bundles | Review manually |
| Long-tail products | Hold your normal price or a light discount | Check daily |
| Low stock on your side | Reduce or stop the discount | Protect stock for hero deals |
| After the sale | End rules at a set time and restore prices | Check nothing stays discounted |

Discount rules in the EU, UK and US
In the EU, an advertised price reduction must be based on the lowest price you charged in the previous 30 days. In the UK, discount claims must reflect genuine price reductions you can prove, and the CMA can now fine breaches of consumer law directly. In the US, a former price in a discount claim must be a genuine price offered to the public for a substantial period.
| Market | Main rule | Authorities and risk |
|---|---|---|
| European Union | Article 6a of the Price Indication Directive; the Aldi Süd judgment (C-330/23, 2024) confirms the percentage must be calculated from the 30-day lowest price | National consumer authorities; coordinated sweeps of Black Friday sales |
| United Kingdom | Digital Markets, Competition and Consumers Act 2024; Advertising Standards Authority rules require genuine, evidenced savings | CMA fines of up to 10% of global turnover; the ASA can ask for months of sales data |
| United States | FTC Guides Against Deceptive Pricing (16 CFR 233); the former price must be genuine and offered for a reasonably substantial period | FTC and state consumer law |
The EU rule has a practical consequence for planning. Any lower price you run in the 30 days before Black Friday becomes your reference price, so a promotion in early November reduces the discount you can advertise on November 27. Rules for progressive campaigns can differ by country, so check locally.
Enforcement is active. A coordinated sweep of Black Friday and Cyber Monday sales by the European Commission and national consumer authorities reviewed 314 online traders and found that 30% presented discounts incorrectly, 18% used pressure tactics such as countdown timers or scarcity claims and 10% used drip pricing. In the UK, the CMA has opened cases against eight firms and sent warning letters to 100 more.
Important: This section is general information, not legal advice. Check your discount claims with a qualified lawyer in each market where you sell.
Amazon and marketplaces
Marketplaces need a different approach from your own store. Our study found that marketplace prices move in small steps, so a small price difference can decide who wins the sale. On Amazon, keep a close watch on the Buy Box, price against offers that can actually win it and keep your prices consistent across channels to stay clear of the Fair Pricing Policy. Our Amazon pricing strategy guide covers this in depth, and the Amazon price tracker follows sellers across 20 Amazon marketplaces.
What brands should watch
Black Friday is the most intense test of the year for a brand’s pricing across its reseller network. Use the period to see which resellers advertise which prices, how deep discounts go by channel and which unauthorized sellers appear when demand peaks.
Be careful about how you respond. In the US, unilateral MAP policies are generally allowed, and our guide explains how to monitor MAP violations. In the EU and UK, a minimum advertised price is treated as resale price maintenance, and pressuring retailers about their Black Friday prices is a serious risk. Read Is MAP pricing legal? before you plan your response.

FAQ
Frequently asked questions
When is Black Friday 2026?
Black Friday 2026 is on Friday, November 27, the day after US Thanksgiving on November 26. Cyber Monday follows on November 30. Many retailers start their deals earlier, so sales activity often runs for several weeks before the day itself.
When should I start preparing my Black Friday pricing?
Start at least four weeks before Black Friday. Use the first weeks to collect competitor prices and stock, calculate floor and ceiling prices and choose hero products. Use the final two weeks to test pricing rules and alerts. In the EU, plan early because earlier promotions affect your 30-day reference price.
How do I track competitor prices during Black Friday?
List your main competitors, match your products to their listings and use a price monitoring tool to collect prices, crossed-out prices and stock on a schedule. Set alerts for price drops and stock changes, and compare each deal with the rival’s price history to see whether the discount is real.
How often should I check competitor prices on Black Friday?
Check hero products several times a day during Cyber Week and the rest of your catalog at least daily. On Amazon, the Buy Box can change hands within a day, so track it as close to real time as your tools allow. In the weeks before the sale, daily checks are usually enough.
How can I tell if a Black Friday discount is real?
Compare the deal price with the product’s price history instead of the crossed-out price. If the product sold at or below that price in recent weeks, the discount is not new. Which? found in 2024 that 83% of tested Black Friday products were the same price or cheaper at another time.
What is the 30-day price rule for discounts in the EU?
Under Article 6a of the EU Price Indication Directive, a shop announcing a price reduction must use the lowest price it charged in at least the previous 30 days as the prior price. In the Aldi Süd judgment of 2024, the EU Court of Justice confirmed that the advertised percentage must be calculated from that price.
Are fake Black Friday discounts illegal?
Misleading discount claims can break consumer law in the EU, the UK and the US. The EU requires the 30-day lowest price as the reference, the UK requires genuine, evidenced savings and can fine up to 10% of global turnover, and the US FTC requires former prices to be genuine. Check your claims with a lawyer.
How much should I discount on Black Friday?
There is no single right number; it depends on your margin and on how much extra volume the discount brings. Divide your margin by your margin minus the discount, then subtract one, to see the sales increase you need. With a 40% margin and a 20% discount, you need to sell twice as many units.
Should I match every competitor discount on Black Friday?
No. First check that it is the same product, that the rival has stock, that the discount is real and that the competitor actually competes for your customers. In a 2026 PriceRest study, 56% of price cuts were reversed within 14 days, so short promotions rarely justify lasting price changes.
How can brands protect pricing during Black Friday?
Brands can monitor how resellers advertise their products, find unauthorized sellers and use the data to plan channels and promotions. In the US, a unilateral MAP policy is generally allowed. In the EU and UK, a minimum advertised price is treated as resale price maintenance, so brands should not pressure resellers on price.
